I used to be a TA. I was mostly checking code, not essays. The students who cheated were still more creative( WITHOUT ChatGPT) than VCs when they send rejection✉️ to founders. The rejection emails from partners at different firms look damn copy cat. Different variations of: *The market is crowded* => code for I don’t have the foggiest clue, I don’t have conviction. *You’re too early* => we don’t believe in you like we believed in the other dudes pre-product but we don’t want to waste our time telling you why. *We’d love to stay in touch at the next round* => code for in case we were wrong we still want you to take our money but we won’t help you in the meanwhile with anything other than wishing you good luck and telling you we “cheer from the sidelines” after we wasted your time and we won’t even take 5 min to give you any feedback. Cheer how? Founders, it’s your right to call *bs* and ask for actionable *feedback*. Maybe you won’t agree with it. Maybe it will be useless. Maybe you will learn from it. You won’t know unless you get an actual thought and not a generic pass email, swap your company’s name here please.

𝘿𝙚𝙫𝙚𝙡𝙤𝙥𝙚𝙧 𝙋𝙧𝙤𝙙𝙪𝙘𝙩𝙞𝙫𝙞𝙩𝙮 𝙛𝙤𝙧 𝘽𝙤𝙖𝙧𝙙𝙨 Jaw dropping amount of nonsense wrapped up in sophisticated language in this post from someone whose writing and opinions I really respect otherwise. My take is that this a nice investor thesis if your goal is to create and consolidate a fragmented market for point and click tools to measure "developer productivity for Boards" and which not incidentally you've invested in. As he himself says "Generally, you can provide any reasonable measure to your board, because they are more focused on ensuring you’re capable of instrumenting and maintaining 𝙨𝙤𝙢𝙚𝙩𝙝𝙞𝙣𝙜 than on what you instrument itself, .." or "This is because I increasingly believe that developer data is only judge-able in the context of benchmarks, and you can only provide benchmarks if you have a network of companies sharing their data in a common place. .." or "For example, DX Core 4 suggests “diffs per engineer” as the metric to evaluate engineering speed, and while this is an extremely hard metric to evaluate in isolation, it’s very easy to look at your organization’s diffs per engineer against peer companies’ diffs per engineer and make an informed judgment about whether things are going well for you." 😳 If your objective is really to feed BS to your board, this is definitely the right category of tools and the market hopefully consolidates around a single vendor in that category and everyone goes ahead and buys it. In his defense he is open about that objective with his Wardley Maps and all. I wish them well in successfully cornering the "Developer Productivity for Boards" market. It's definitely the growth sector in this space, and all this stuff is perfect for that and does not seem too hard a problem to solve technically or otherwise. Once we get that problem out of the way and we can focus on more important things like figuring out how developers can deliver value for the business, or maybe think about figuring out if all those PRs actually produced something customers would pay for. This is somewhat harder.. so you'll have to revisit "principles" like: "..Implicitly this also means rejecting measurements that are inherently complex, looking at you, lead time..." Translation: we should measure only things we can measure easily - not the stuff that actually matters but may be kind of hard to put into a point and click tool for Board Metrics. Sure. I guess we'll have to wait for a couple of years for all the usual suspects to say they changed their minds on this.. Ironically, his post has a really good description of some of the actual work needed to do that in his own company.. and it is careful painstaking work from someone who understands what it takes to do this. Custom GPTs are killing a huge number of startups. And it's not hard to see why. (They don't have any proprietary tech.) If you've checked out ChatGPT recently, you might have noticed the new "Custom GPTs" panel on the left-hand side. It's like an app store for AI models, and it's spelling doom for many startups. -- As my co-founder Jacob Tucker recently pointed out, we're seeing a huge domino effect in the #AIStartup world. When ChatGPT first launched, these wrapper startups looked impressive. They were raising $2-3 million rounds, even though they had no technical moat. They were just low-hanging fruit, capitalizing on the hype around ChatGPT. Now that house of cards is crumbling. -- This is a huge win for deep tech companies that are actually innovating in the AI space. Companies like EmpathixAI, where we're building proprietary AI models from the ground up to solve specific problems, like conducting in-depth interviews at scale with #CultureChat. We're not just slapping a pretty interface on top of someone else's tech. We're doing the hard work of pushing the boundaries of what's possible with AI. -- So if you're an investor or a business looking to leverage AI, take this as a cautionary tale. Don't be dazzled by the shiny wrappers. Look for companies with real technical depth, who are building solutions that can't be easily replicated or replaced. Those are the companies that will survive and thrive in the long run. The rest? They'll be washed away by the next wave of AI innovation.

A unicorn founder told me recently that Staff/Principal Engineers who have stayed at the same company for 5+ years are a bad fit for early-stage start-ups. I tend to agree with them. Their explanation was the longer an engineer stays, the more they may depend on the “scaffolding” that surrounds them. It’s a bell curve... they start strong, reach a high point of creativity, and then slowly start focusing more on upkeep instead of new ideas. The best move is to prioritize folks who are dealing with challenges and adaptability over titles/years of exp. because if you’re not moving forward, you’re falling behind.

Day #4 of observations from attending Home Care 100 this month: There is a cambrian explosion of "AI scribe for OASIS docs in <15 min" startups currently underway in Home Health. A new one of these is launching every few months. I'm certain we'll see 2x AI scribe vendors at the next HC100 in January. And so, I listened for the overall positioning of these products by the vendor and buyer at Home Care 100. It sounded like this: HH CEO: “I need a solution to lower the caregiver burden of clinical documentation” HH Vendor: “I offer AI to reduce the burden of clinical documentation” This may sound like a "checkmate" match between what the CEO is saying, and what the vendor is offering. But it isn't. The CEO actually has a business model problem. They cannot afford to sufficiently pay for the time it takes for caregivers to complete clinical documentation. And so, they are stuck looking for solutions that minimize the cost of personal time on documentation that caregivers have to absorb. Solutions that offer AI and the promise of driving down this cost down for the caregiver are the start, but not the endgame. If I were not building Arya, and wanted to build a standout documentation product, I would build an "AI-powered clinical documentation agency", not an AI scribe. Here's what this AI-powered documentation agency would sound like: 1. We eliminate 90% of all clinical documentation at your company. We do it at 1/10th the cost of a traditional outsourced documentation shop 2. We do this by a human-in-the-loop AI solution, that allows our human documenters to work 10x faster than DIY 3. Under the hood, we integrate with *all* the best AI out there (incl. ChatGPT) in a SOC2+ HIPAA guaranteed environment. We decide the best AI+human workflow to use for each documentation on the fly. Regardless, you always pay a flat rate, and we absorb the risk or AI vs human effort 4. Your caregivers approve each human-in-the-loop documentation. We don't publish anything to the EHR till it's approved 5. We guarantee a <1% error/ change rate on our documentation from caregivers, or we offer some money back I did some back of the napkin math to see what the economics of an such an agency might look like. With the current math, the caregiver is still absorbing upwards of $10 worth of time per OASIS documentation. If an AI-powered agency drove this cost down to the single digits per doc, might HH agencies be able to work this into their financial model and take this off the caregiver's plate entirely? Shorted Nasdaq into close. Same cycles today vs 2008 where funds appear to sell into the closing bell if they are pessimistic. I'm checking for bets on an emergency rate cut. If I'm not seeing it now, I don't think it'll happen. We'll see how Thursday's unemployment data comes in. Heuristics for today: - Take profit aggressively - Look for seasonality patterns across sessions (NYSE up, Europe down.) - Look for intraday seasonality patterns (Sell at end of NYSE session.) I'm preferring Nasdaq right now as it has growth stock, and so will have more dramatic volatility. Great trading conditions, I just had to size down and adjust my strategy a bit to ensure I could make gains. Tomorrow I'll start sizing larger.

Who Leads Your Tech? Here’s a common tech scenario: great engineer is promoted to lead a team, and struggles in the new role. Why? *First, I want to note this isn’t a critique of engineers but is about a fundamental mismatch of needed skill sets, and is something I often see in promotions and job descriptions. **Expertise in engineering is different from expertise in leading an engineering team.** For example, knowing how to build a novel feature is a different from knowing how to get approval and buy-in to create a novel feature. Leading in tech is more than focusing on technical details. It’s not about coding to set standards or fixing code — that’s for an expert engineer. Leadership is helping your team be successful. But that’s only part of tech leadership. It’s also leading across the org, securing buy-in, and help from other departments. It’s marketing your team, managing your budget, and being an HR pro for your teams needs. These are not skills a person acquires simply by being the best software engineer in any org. These are outside of that, yet all too often, companies fall into the trap. A few of those traps: 1. **Unasked Promotion**: Promoting someone without knowing they want to take a leader role. Two pitfalls here: some simply don’t want this role, and that should be fine, and also not supporting them in the transition to close any skill gaps. 2. **Desperate Promotion**: A great engineer wants to be a leader, but they don’t have the needed skills. The org fears losing them, so they promote them and hope for the best. This is a lose-lose situation where no one ends up happy, especially their team. 3. **Misaligned Hiring**: Hiring for deep technical understanding for as the primary requirement for a leadership position. That’s not a leadership hire, that’s hiring someone to come in and revamp your tech. The most successful orgs evaluate leaders based on the breadth of skills people bring to the table. Often, those orgs find a more generalized technologist—someone who may have never been an engineer at any firm (hi, that’s me)—covers the breadth of necessary skills to lead and they become force multiplier for the talent of their engineering teams. General technologists are effective at understanding tech and how to talk to technical people. They balance that with knowing how to manage people with emotional intelligence and work cross-functionally within the org (aka ‘Politics’). While this doesn’t preclude someone from a technical background, it’s a warning that focusing on one aspect is a dangerous trap that can alienate talented engineers. And it’s a note for orgs to better support those who make the transition with more training and mentoring. **Have you seen this play out before? What are your thoughts? I’d love to hear them!**

💯 agree with this viewpoint Today there are hundreds of products in every vertical that should really be features not products 🤯 Who actually enjoys having 20+ software applications to run a business? I’ve yet to meet a degenerate who does 😂 Building a compound startup or true system of record is not for the faint hearted. Everything is harder. Navigating through the complexity and the breadth vs depth conundrum is agonising 🛣️ 🧟‍♂️ But if you can stick the course and execute on this strategy successfully to build the ‘one stop shop for X’ both the customer and the software provider get incredible rewards 🏆🏆 #compound #startup

Take it from Elon: let's create more environments where great engineers can flourish! 🚀 Who wouldn't want that? 🤔 He identifies the following issues: 1) talented, driven people ending up suppressed; of course not intentionally. It's a clear signal for a new mission, and demonstrating a high-agency approach is the way to get it) 2) coddling/mediocrity - my thoughts on that: https://lnkd.in/eQybVFyW, and related on layoffs and getting more out of the engineering team: https://lnkd.in/e_U35ybv Notice how much of today's discussion about the workplace revolves around coping (mindfulness, wellness, vacations - nothing wrong with that, they're good, they shouldn't be an escape though), vs. thriving: doing work you can be proud of, with peers you truly admire and learn from, where you get challenged and rewarded for rising up to it, and absorb the systems and habits leading to success because you're surrounded by people who embody it. I've experienced it multiple times, that work doesn't feel like a burden, you're in the flow, almost forget to grab meals, and change more in 90 days than it might otherwise take teams a year to do. It's really special, and doesn't happen by accident: the right talent and the right environment have to combine at the same time and place. And it ties deeper into being motivated by fear (or managing by fear), vs. the love of productive pursuits, experiencing your own efficacy and mastery at rationally dealing with the world. That's why I'm rooting for Elon. I admire the engineering excellence and simplicity of the Raptor rocket engines. I love how he makes it look easy, and respect the years if not decades of excruciating work and almost crushing losses it took to overcome. I know that far from taking anything away, he's creating opportunities for brilliant engineers I look up to. After working extensively on AyeAI for the last 12 months, I’ve decided wrap the project up. Early success signs unfortunately weren't there, and we've decided to fail fast before taking any outside funds. This was a hard thing to build --- and a hard decision to make. While we made decent tech progress, classic signs of PMF that I've seen over and over again with multiple products just weren't there. It's still so early in this space. Despite this, the experience has been incredibly valuable, offering deep insights into the complexities of building and scaling AI-driven solutions for enterprise applications. Building a platform that automatically selects the best AI models for each task—based on capability, latency, and cost—was a technically sound approach, and this remains a critical need in the industry. Our original thesis—providing businesses with a single stack of secure AI tools seamlessly integrated with their data—remains correct. Recent trends in enterprise AI, such as the increased focus on security, transparency, and compliance, have also validated our work. RAG proved to be another key trend. Our work in integrating SaaS platforms, local documents, and structured data through RAG remains especially relevant. AyeAI didn’t achieve the scale we envisioned - I don't see it as a failure of the original vision. The technical foundations we built remain highly relevant, and many of the challenges we encountered were reflective of the enterprise market's slow but growing adoption of multi-model AI systems. I appreciate all the investors that reached out, committed funds, or expressed sincere help in executing this vision. Thank you to the engineers that attempted this experiment with me. Ultimately, I didn't feel comfortable taking outside funds until I was confident we'd get to PMF -- and we didn't see enough positive signs. It's a humbling journey to try to build something that doesn't work -- but moving forward, I’m excited to apply these insights to new opportunities, focusing on finding the right product for this very special time in technology. Making trade-offs whilst using open-source LLMs is... interesting. I've been wrangling with Llama 3 8B to write a) high-quality and b) consistently for weeks off and on. It's like whack-a-mole... I can increase quality at the expense of an annoying edge-case like the model providing pre-amble before giving back JSON, for instance. It is remarkably difficult to achieve both at the same time consistently with small models. I've tried loads of techniques: - ask the LLM to self-assess and provide recommendations which it then acts upon in the next prompt - adding significantly more chains in the process so that each prompt is asking less - post-processing - ask the LLM to cull unnecessary info and drive the next prompt - etc. Getting an 8B model working perfectly is an ideal outcome because we can run many of these in parallel on a single machine. The bigger the model, the less you can run in parallel, and ultimately the more capacity you need to be able to run (= buying more graphics cards/servers = expensive). I just tried using Llama 70B instead and it nails my use-case every single time. It is still free, open source, and we can still run a load in parallel if we want (i.e. it's not prohibitively large like the 400B version will be in future). However, balancing model speed, quality, etc. it just makes so much more sense right now to use a slightly bigger model as this bigger model is still not going to become a bottleneck. So the outcome, for now, is to run most of the process using the 8B version because it does a good enough job at that, and then run the final pass (formatting the email and combining content created by the 8B version) using the 70B version. This enables me to both get my sanity back by not fighting small LLMs and losing, whilst finally opening up our recommendations emails first sends this week! 🤝 What is Platform in Venture Capital? Recruiters have contacted me a handful of times about technical roles, assuming I might be their next platform engineer. But I’m not your guy! Best I can do is basic HTML, CSS and a sprinkle of SQL 🤪 You don’t want me near your systems. In venture capital, the term “platform” refers to the suite of resources, support, and services that a fund offers its portfolio companies beyond financial investment. The goal of a platform team or function is to help these companies succeed by providing expertise, connections, and operational support they might not otherwise have. The idea is to build a “platform” in the sense of a foundation or support system. Just like a technical platform provides the underlying structure for software to operate, a venture capital platform provides the foundational resources and networks to help companies thrive. This can include help with hiring, marketing, business development, strategy, fundraising, or even things like mental health resources for founders. Platform in this context means that the VC firm isn’t just a passive investor but an active participant in supporting company growth.
