Over the past week, I immersed myself in Paulo Coelho’s classic, "The Alchemist," and I wanted to share some insights from the book that I believe can be immensely valuable to you in your career. As I said before, customer feedback is a topic that is close to my heart. Throughout my journey as a product person, I've understood the immense value of structured feedback. I do advocate for collecting feedback in ways that don't scale and fortunately enough it gets chaotic pretty quickly. To help with that, here are some tools that I often use: Canny - Stands out because it helps collect, analyze, and organize feedback from customers and teammates. It centralizes scattered feedback and prioritizes it based on customer impact, making workflows much more manageable. Sprig - Allows embedding real-time user research across the product development lifecycle. It fits perfectly during a major product overhaul, gathering insights at every stage and ensuring alignment with user needs. Tally - Makes form building incredibly easy. Forms for all purposes can be created in seconds, and it offers tons of powerful features for free. It is perfect for a quick and efficient way to collect structured feedback from beta test groups. Typeform - This is the go-to for creating forms, surveys, and quizzes that people actually enjoy answering. Its conversational style makes it engaging for users, which leads to higher response rates and more valuable insights. Usersnap - This app helps collect more product insights with in-app screen captures, micro surveys, and feature request boards. It’s excellent for visual feedback and helps you understand user issues directly from their perspective. Formbricks - Stood out for me because it's #opensource, but also because it allows you to run a different number of surveys and distribute them in multiple ways (in-app included). Why is this blend of data so crucial? Because numbers alone can’t tell the whole story. I rely on users to help me understand the why behind the numbers, and on numbers to help me find opportunities worth exploring further. If you have ever reported to me, you know how much I love Ben Horowitz's seminal article Good Product Manager/Bad Product Manager. I re-read it at least once yearly. It's also no secret that I find it very foolish when someone tries to “re-write” the article with a modern take. Yes, it's old, and not all make sense (PM is the CEO of the product? Come on…), but this is like trying to rewrite Shakespeare. Just don't do it. It's unnecessary, and people will think you are a pretentious dork for trying. In product world, frameworks are an effort to pattern-match and codify an approach that has worked in different contexts. And if you know me, you know that like many PMs, I enjoy collecting design and product frameworks because they can be incredibly helpful... and because they give me some (false?) sense of control. It can be nice to see our craft look so structured in a 4X4 framework or a neat 1-pager! However, over-reliance on frameworks can be counter-productive: 🙅Frameworks may not be the right fit for a particular situation 🤦‍♀️Frameworks can introduce unnecessary complexity ⚙️Frameworks can stifle creativity and hinder our ability to see the bigger picture (what exists beyond that framework) 😕Relying too much on frameworks can make it hard to deal with situations where there is not a playbook. 🙄 Frameworks may give us a false sense of security. We feel like we are doing the right thing because we are following a prescribed methodology, even if we are not yielding outcomes

Sooooo, today at Whitesmith I began experimenting with NotebookLM from Google, and I'm amazed at how effectively it transforms thoughts into podcasts! 🚀🎉  I uploaded my latest essays on Product Strategy, and within just five minutes, it generated an impressively accurate podcast! Despite a few errors, I'm really impressed with how well it works. This is a huge power-up! Apologies for all the exclamation points, but I get really excited about these things. Are you doing bullsh*t management? David Pereira’s book “Untrapping Product Teams” is the most relatable Product Management book to date! I’m only 20% through the book, yet I’ve already made a dozen highlights. One insight I feel compelled to share with as many people as possible is the distinction between bullsh*t management and product management. While this is not necessarily a new concept, it is more relevant now than ever (which speaks volume on how difficult it is to break free from it) To help you differentiate between the two, look at this list. The more present the following ten items are in your reality, the more distractions you’ll have: ↳ Gathering requirements ↳ Extensive product backlog ↳ Output reports ↳ Consensus-driven decisions ↳ Output approval ↳ Meeting marathon ↳ Fear of saying no ↳ Bridging communication ↳ Opinion-driven decisions ↳ Failure avoidance Since I haven’t finished the book yet, I can’t summarize the wisdom and potential solutions David offers in the following chapters 😄. But I will remind you of this: The first step in solving a problem is recognizing there is one. Beautiful, right? 🤯 This perfectly illustrates the core principles of support, especially for data-driven tools: - Intuitive UX + solid docs = your frontline defense - Manual support is the final line of defense, which, with a dedicated team, will never be penetrated. - Code examples are crucial to create a smoother developer experience. Five years ago, we started MuukTest with a question: Could we make "Great Software Testing and Automation" easier? My cofounder Renan Ugalde & I each have 20+ years of Software Development & QA experience. We've seen Bad Software Testing and Great Software Testing - way too much of the former, not enough of the latter: Bad Software Testing:  - Nonexistent professional testing team, expecting "developers to do all their own testing" (which 'works' until it doesn't) - Wild, non-disciplined, exploratory testing that doesn't help  - Testing that's treated as a second-class citizen in an engineering org, not as a partner - Reactive, under-resourced testing teams  - Testing with deficient coverage and no automation at all - Testing that's treated as the last step in an assembly line - Massive teams of testers, treated like a boiler room - Testing that slows engineering down I spent years of my life in Software QA and Testing roles like this… where I spent my Christmas holidays frantically, manually running regression tests across an entire application that *had* to be released yesterday. This is bad Software Testing. It is stressful for everyone and doesn't lead to good outcomes. Great Software Testing is:  - Proactive - A mix of (smart, disciplined, strategic) manual exploration and automation - Partner to engineering - Happens throughout the engineering cycle - Performed and coordinated by small teams of testing experts  - Employs amazing tools - Helps engineering move faster - Delivers insights, not more work Since 5 years ago, we have always believed that 'Great, Fast, Efficient Software Testing' will be made possible by AI. Bad testing happens because of bad ideas and bad tools, but with AI helping with a lot of the heavy lifting of test automation and maintenance, 'Great, Fast, Efficient Software Testing' is possible for more teams. Do you believe that a PM's job is to "protect the team" and help them focus on execution? That product management should own the WHY and WHAT, being the expert on the customer and business, leaving the HOW to the team? I used to think this way too, until I realized it significantly blocked innovation. When I took sole responsibility for the why and what, I found that I was: • Keeping my team from direct contact with stakeholders, making me the only person exposed to different perspectives on a problem • Providing strategic context without really allowing the team to work with it • Delivering predefined solutions, holding the team accountable only for the final step Even when the team was given a problem to solve, I bore much of the responsibility on my shoulders, thinking it was for the best. Until I realized it was not. True innovation comes from considering different perspectives from the beginning. The entire team should feel responsible and accountable for the why, what, and how, and work together to define how to best get there. Since I started to think this way, I’ve witnessed: 📋 Easier prioritization as we collectively weigh different perspectives and take responsibility for the product in the short, medium, and long term 💝 The team's understanding of customers has deepened, allowing them to empathize and innovate more effectively 🤝The team’s grasp of stakeholders' point of view has improved, unlocking a better understanding of business constraints and opportunities 🪽A lighter burden on my shoulders, as I no longer feel the pressure of always having to have all the answers Below, I've shared my old and new sketches of the product's role within a team and how I coach my PMs to think about responsibilities within a product team. In my current read, Continuous Discovery Habits by Teresa Torres, she talked about Confirmation Bias, one of the major obstacles in decision-making. Encountering this concept has reinforced the importance of cultivating an essential skill: being ready to let go of what you know when superior evidence arises. As product managers, it's crucial to avoid the trap of devising potential solutions and then seeking evidence to support them at all costs. Instead, we should approach validation with open-mindedness, being prepared to abandon our preconceived notions when the data indicates a different direction.
