Interesting analysis from Vajro's auto-upgrades We introduced usage pricing last year and it gave us an opportunity to grow along with our merchants. Vajro, being a mobile app, is also a sales channel. So it is easy for merchants to see the value in the form of actual sales through the app channel. An upgrade fundamentally means the merchant is doing well with the app. We processed close to 50 upgrades over the last couple of months and I found some interesting stuff when I went through the data: 1. Nearly 70% of the upgrades were in the Mid-Market segment - Upgrades and auto-upgrades are key for us to get to 100+ NDR in the Mid-Market segment (which is one of our key goals in 2024) 2. Fashion/Apparel/Boutique continues to be a dominant industry for us - Over 55% of the merchants belonged to Fashion industry, with boutiques making up a significant 25% of all upgrades. 3. DTC is a distant second for Vajro right now, making up 12% of merchants who were upgraded. 4. I keep saying this all the time - it is a no-brainer decision for groceries to have a mobile app. We had only one store being a part of this list. However, Vajro contributes to over 76% of the total revenue for this store! 5. Vajro's contribution to the merchant's overall revenue was 10% when I took the average. This is clearly an area where we need to work on. While some of the stores had huge revenues and 10% contribution was still significant, I would ideally like to see upwards to 20% contribution and that is a goal for us this year... The one conclusion that I'm able to draw from these upgrades (and a huge list of merchants who did not make enough money through Vajro for an upgrade) - there are basically two types of merchants - those who know how to leverage the app and those who don't! And we seem to be making a significant difference to those who know!! And the task for our CX team is clearly cut-out...

Progress vs movement Startups need to understand how far have they moved during their last sprint. Regardless of the period that they use to measure how far have they reached. Looking back at your last checkpoint you need to see a clear progress towards a destination. Do not count the number of activities you performed, but rather the net outcome towards your goals; such as revenue, number of active customers or any other valuable metric. You can have a history log full of items (Eid celebrations, Christmas celebrations, new year party, prizes, startup events attended) yet not have moved any inch towards your destination. Not advising anyone to stay still, but always move with purpose. And ditch the vanity metrics.

Iterative’s content is among the top global resources for startup founders. Their fundraising advice is particularly valuable: "Fundraising hinges on supply and demand. The best way to optimize your fundraising efforts is to have multiple investors interested in you simultaneously. We recommend a parallel fundraising approach—engage with as many investors as possible at the same time. The key is to maximize investor activity within the shortest period. This strategy creates urgency because (1) it limits information flow among investors and (2) it pressures them to expedite their decision-making. Investors often communicate with each other, which can work against founders. By creating urgency, you narrow the window for these conversations. On the other hand, serial fundraising—talking to one investor at a time—gives investors control over the timeline, reducing urgency. Remember, your goal is to create pressure for investors to make a decision. Serial fundraising is ineffective in achieving this."

Fundraising is a very difficult task for startup founders. Unfortunately, it can be one of the most important tasks for your startup to be successful. However, in a lot of cases there is a minimum amount of capital required to get through an R&D phase towards commercialization. If you can’t raise that minimum amount, it may not be worth starting the company. This is fairly a common issue with startups with high technical risk and startups in secondary markets like Atlanta (where I have observed this a lot, I’m sure other secondary markets have a similar issue). Someone described to me a saying that applies to this construct, “making great ideas good”. Let me explain a scenario where, you probably shouldn’t bother starting. A founder has a great idea for a fully autonomous robotic road paver. They study the market and it is massive. They need $5m to get a working prototype, and another $50m to have full commercialization and an initial production run. They pitch a bunch of angels and VCs. They get interest from a local VC that asks “what can you do with $1m?” The founder now has a choice to make. Go back and build a business where $1m could work (great idea to mediocre idea) or keep fundraising. The right answer is to say no thank you. This is where if you are in a secondary market, you will conclude that you either move to SV or give up. IE, it’s enough money for a cupcake but not enough for a full cake, so you would end up with a half baked cake. The issue with taking the $1m is that now you are committed. An investor that operates this way doesn’t have the right mindset and their network is likely to be of investors with their mindset. So while you raised money, you will struggle to raise more. You won’t make enough meaningful progress to demonstrate capability to warrant a new investor being excited. It’s also likely that you raised the $1m at a lower valuation and you can’t justify a much larger valuation to raise $50m. So you are in “no man’s land”. Unfortunately this investor with the wrong mindset may say absurd things like, “go get some revenue”. Venture Capital is a high risk - high reward business. This type of business aligns well with VC principles. It is very difficult to course correct from this point. I have personally made this mistake. It’s tough because as a founder, you are impatient and want to get into your startup full-time. Picking your first VC investor can be the biggest decision you make, and sometimes the decision is to turn down the wrong money and be patient for the right money. Btw. I am the “right” money for many founders, but am the wrong money for the majority of founders.

There’s a huge benefit to open sourcing part or all of your product. A lot of companies worry about the monetization model, but it’s important to remember that spinning up and msnaging a new platform requires time and energy. Many companies are happy to have the transparency into the quality of the product and its somewhere to manage it.

Out of some 42,000 startups, 288 have been bought so far in 2024.  The old adage that startups are bought, not sold seems to be holding true. I enjoyed speaking with Peter Walker, Head of Insights Carta, on The Lonely Office to talk about the "Startup Gamble: What are Your Odds?" I’ve seen clients amass invaluable insights this way, shaping their products to precisely meet user expectations. 🔴 Prototyping on Social Media - This is where you turn likes, shares, and comments into a gold standard for product validation. I've worked with brands that crafted product mock-ups, shared them on social platforms, and gauged interest based on real-time user interactions. It's fast, it's public, and it can significantly pivot your product direction with minimal spending. 🔴 Fake Door Testing - Place a button for a non-existent feature and measure interest by the number of clicks it receives. This method helped one of my clients scrap a feature that would have wasted $200K in development costs. Turns out, not many were keen on clicking that shiny new button. 🔴 Sell Before You Build - Imagine selling your product before it even exists. Sounds tricky, right? But it's incredibly effective. This approach not only validates the market demand but also secures some initial funding. I’ve guided startups to use pre-sales as a litmus test for their product viability. 🔴 Letter of Intent - Nothing screams ‘market validation’ louder than a signed letter of intent from a potential buyer. It's a commitment that validates your idea like no other. In venture capital, what looks like serendipity is often just the inevitable. I met Madhusudanan R back in October 2018 in Mumbai, quite by accident—our paths crossed because he was meeting one of our founders in the same shared office. We got talking about fintech, as you do when you’re both geeky about this field, and something clicked. This wasn’t just any chat; it was the start of something big. We kept in touch, and as their ideas took shape, it was clear they were onto something special. In January 2020, we were the first VC to invest in M2P Fintech's seed round.
